Leaders worry shorter meetings weaken collaboration. The opposite is true: focused, intentional meetings foster better teamwork than sprawling ones.

1. Default to 25 Minutes
Microsoft research shows people retain focus best in 25-minute intervals. Cut meeting time to 25 instead of 60. (Tools like Smarter Meeting Calculator Pro also track effectiveness over time.)
2. Require Agendas
No agenda? No meeting. This rule alone cuts 30–40% of wasted time.
3. Rotate Facilitators
Sharing responsibility keeps meetings tight and democratic.
4. Shift Updates Async
Dashboards or Slack channels can replace update meetings entirely.
5. Show the Real Cost
Nothing changes behavior like seeing the dollar value. Use the Smarter Meeting Cost Calculator to show what every extra 30 minutes costs.
My Monday Morning Stand-ups
In my second-to-last Army assignment, brevity was non-negotiable. We had a Monday morning stand-up every week with the commander. Only he, his enlisted counterpart, the civilian deputy, myself, and one of my counterparts were invited. (Until he re-deployed, we had the calendar guy in as well.) The boss was pretty direct and didn’t waste time. Shorter was sharper. He gave us what he thought was pressing from over the weekend, we did the same for the week, and we were out. Usually 10-15 minutes.
Every week, at least one of us followed up with another after the stand-up to collaborate on something or set a time to. The commander didn’t need, nor did he want us to “make sausage” in front of him. “That was staff work and he wasn’t on the staff.” We got his latest guidance and moved out smartly. Bottom line.
The Point
Shortening meetings isn’t about cutting collaboration, it’s about protecting it. Leaders can do their “checks” and move on to their own work, confident that the doers knew what they needed to do—together.
